Produce both a reconciled static estimate and a month-by-month scenario forecast; the latter should show when cash becomes non-positive and which assumptions determine that outcome.

Start with the formula, then test its assumptions

A spreadsheet-ready static calculation requires three inputs: available operating cash, average operating cash payments and average customer cash receipts. Calculate net burn = operating cash payments − customer cash receipts, then calculate static runway = available operating cash ÷ net burn.

Runway is a liquidity measure rather than a profit measure. An invoice recorded as revenue cannot fund payroll until the customer pays it, while an advance payment can increase cash before all related revenue is recognized. The SEC’s financial-statement guide distinguishes earnings reported on an income statement from cash inflows and outflows reported on a cash-flow statement.

The static formula assumes that net burn remains positive and reasonably stable. If operating receipts equal or exceed operating payments, the formula does not produce a meaningful finite runway. Mark the result as cash-flow break-even under the modeled assumptions and continue forecasting liquidity because payment timing, taxes, debt service and planned investments can still create a shortfall.

Define the cash that is actually available

Begin with reconciled balances in operating accounts and cash equivalents that can be used to meet company obligations. Do not automatically include customer money held for others, restricted deposits, undrawn credit or investments that cannot be converted promptly without meaningful value risk.

Build the numerator with a short reconciliation:

Bank and demand-deposit balances

Plus qualifying liquid cash equivalents

Minus restricted or ring-fenced amounts unavailable for operations

Minus customer funds and other balances the company cannot spend

Equals available operating cash

The IFRS Foundation’s cash-flow standard describes cash equivalents as short-term, highly liquid investments convertible to known cash amounts with insignificant risk of value changes. A management runway model is not a statutory cash-flow statement, but a documented availability rule prevents inaccessible balances from creating imaginary operating time.

Keep undrawn facilities and prospective fundraising outside the base numerator. They may be shown in a clearly labeled upside scenario after reflecting conditions, timing and any restrictions, but they are not available cash merely because management expects them.

Use net burn for runway and gross burn for cost control

Gross burn is operating cash expenditure before customer receipts. Net burn is the amount by which operating payments exceed those receipts. Stripe’s burn-rate definitions likewise describe gross burn as monthly cash expenditure and net burn as expenditure minus revenue.

Use net burn in the runway denominator because it measures the operating cash loss that reserves must finance. Keep gross burn beside it because startups with identical net burn can carry different risks: a company with a larger cost base depends on collecting correspondingly larger customer receipts.

For a cash worksheet, use collected operating revenue rather than revenue that has only been booked. Define the treatment of refunds, payment fees, taxes collected for authorities and pass-through customer funds so the receipts row cannot be interpreted differently from month to month.

An average can reduce ordinary payment-timing noise, but the measurement window must represent the current business. If it crosses a hiring wave, restructuring, annual vendor renewal or major pricing change, preserve the historical average as a reference and build a forward scenario based on the operating plan.

Build a monthly worksheet that reconciles to cash

<picture></picture>

Create one column per forecast month and separate operating, investing and financing movements. The following month must begin with the preceding month’s ending balance. Investigate any difference between calculated ending cash and reconciled bank and treasury balances before publishing runway.

A worked algebraic example avoids hiding the method behind a calculator. Let opening cash be C, customer receipts be R, recurring operating payments be O, an exceptional payment be X and financing received be F. Reported operating net burn is O + X − R, normalized recurring burn is O − R, and closing cash is C + R − O − X + F.

For the next column, carry that closing balance forward as opening cash and replace R, O, X and F with the new month’s assumptions. This makes every cash movement visible: the exceptional payment reduces actual cash, financing increases actual cash, but neither is silently blended into recurring operating performance.

Use the change in total cash as a cross-check rather than automatically calling it operating burn. Brex’s balance-change method derives average net burn from starting cash less ending cash over the measurement period and notes that its inflows can include sales, investor funds and loans. That all-in calculation can reveal total depletion, but financing, asset purchases, transfers and restricted-cash movements must be reconciled before the result becomes an operating denominator.

Separate financing from operations and preserve one-off payments

A funding round, loan draw or founder contribution increases cash but is not customer revenue. Add proceeds when usable cash is received, classify them as financing and update the forecast for any post-financing hiring or spending plan. Subtracting financing from operating costs can make a loss-making startup appear to have abnormally low or negative burn during the funding period.

The SEC’s description of cash-flow categories separates operating, investing and financing activities and identifies stock issuance and bank borrowing as financing sources. Apply the same separation in the management worksheet even when a bank-balance calculation initially combines every cash movement.

Exceptional costs require parallel views rather than deletion. A completed unusual payment belongs in reported burn because cash left the business; remove it only from a separately labeled normalized series used to estimate recurring operations. A known future tax settlement, equipment purchase or transaction fee must remain in its expected forecast month even if it is excluded from normalized burn.

Maintain an adjustment register with the reason, supporting evidence, owner and recurrence assessment for every item. If a classification is uncertain, keep the payment in the conservative scenario and have the finance or accounting owner review it.

Replace static runway when revenue or costs will change

<picture></picture>

Static runway answers how long cash would last if one burn figure repeated. Scenario runway answers when cash becomes non-positive under a specific operating plan. Use the scenario method when hiring, cloud usage, collections, churn, pricing, annual contracts or committed purchases will materially change cash flows.

Build the base case by assigning separate variables to each month. For the launch column, calculate closing cash from opening cash plus expected customer receipts, less recurring payments and exceptional payments. For the growth column, carry forward the prior closing balance and substitute the new receipts and costs instead of repeating the launch-period burn.

If receipts rise faster than recurring payments, projected burn may decline and eventually become non-positive before reserves are exhausted. In that case, report that no cash-zero date appears within the forecast horizon; do not manufacture a lifetime estimate by dividing cash by an obsolete initial burn rate. Also run a downside case in which collections arrive later, receipts grow more slowly or committed costs occur sooner.

Every scenario should expose its assumptions rather than applying an unexplained blanket haircut. Document headcount start dates, payroll timing, customer collection patterns, churn, pricing, vendor commitments, debt payments and taxes so another operator can change an input without rewriting formulas.

Convert the forecast into a cash-zero date

A decimal runway estimate is less actionable than a forecast date. Extend the monthly schedule until the first column in which ending cash becomes non-positive, then identify the preceding positive balance and the expected net cash use in the shortfall month.

Estimate the fraction of the final month with positive opening cash ÷ forecast net cash use for that month. Treat the result as interpolation rather than a promised date: concentrated payroll, customer payment dates and large bills determine the actual day. Move to a weekly or daily cash forecast when those timings become decision-critical.

Keep the cash-zero date separate from the internal deadline for fundraising, cost reductions or another intervention. The gap is a management buffer reflecting uncertainty and execution lead time; it is not extra cash and must not be added to runway.

Close the month with a runway reconciliation

Update runway only after reconciling actual cash and explaining forecast variance. Use this checklist at each close:

Does ending available cash agree with bank and treasury records?

Which balances are restricted, committed or unavailable?

Were customer receipts separated from debt, equity and account transfers?

Do gross and net burn cover the same period and use cash-basis inputs?

Are exceptional adjustments evidenced and visible in reported and normalized views?

Did hiring, vendor payments, collections or taxes differ from the forecast?

Does every known material payment appear in its expected month?

What do the static, base-case and downside forecasts show?

Who owns each corrective action, and when must the decision be made?

The operating dashboard should show available cash, gross burn, reported net burn, normalized net burn and the scenario cash-zero outcome.
